Before you hire another DevOps engineer

Find out what is actually slowing delivery.

ClariFlux gives engineering leadership an independent, evidence-backed answer on whether the real constraint is headcount — or whether existing capacity is disappearing into unstable pipelines, environment queues, operational toil and unclear ownership.

A smaller decision cost before a larger commitment

A hire may be the right answer. The job ad rarely is.

A job specification is usually written from a vacancy, not from a diagnosis — sometimes compressing several different roles into one generic title, sometimes describing symptoms rather than the actual constraint. Get it wrong, and the wrong hire still costs a full year’s payroll to find out.

Option one — hire first

£103,000+

Indicative first-year commitment, before the role has proven it addresses the constraint.

  • Base salary£80,000
  • Employer National Insurance~£11,250
  • Pension contribution~£2,400
  • Recruitment fee~£12,000

  • Time to first contribution3–6 months

Option two — diagnose first

£14,500

A fixed, bounded decision cost that either validates the hire or redirects the spend.

Hire without diagnosis£103,000+
Assess, then decide£14,500

Illustrative comparison only. Employer National Insurance calculated at 2026/27 rates on an £80,000 salary; pension at statutory minimum; recruitment at a typical agency percentage. Actual employment costs vary by company, role and region.

Why another person may not fix it

Delivery capacity rarely disappears where teams think it does.

Follow one ordinary production change from commit to release and the elapsed time is almost never spent writing code. It is spent waiting.

Where elapsed time is lost between commit and release A delivery flow from commit to release, showing five common points where elapsed time is lost: pipeline re-runs, unreliable test signal, environment provisioning queues, cross-team approval waits and unclear release ownership. Commit Build Test Environment Release Pipeline re-runs Manual intervention, low confidence in green Unreliable signal Flaky results retried rather than fixed Provisioning queue Readiness becomes a request to another team Approval and ownership Sign-off protects locally while slowing globally Meanwhile the platform team absorbs the interruptions — and the roadmap absorbs the delay.

The method

Ten working days from uncertainty to decision.

Days 1–2

Frame

Sponsor alignment, the exact decision to be answered, evidence request and baseline.

Days 3–5

Observe

Up to eight stakeholder interviews, system review and delivery-flow analysis.

Days 6–7

Diagnose

Constraint testing, impact sizing and the capacity-versus-capability analysis.

Day 8

Checkpoint

Emerging findings, evidence gaps and factual correction before conclusions are set.

Days 9–10

Decide

Final findings, hiring recommendation, 90-day roadmap and executive readout.

Day 8

The midpoint checkpoint exists so leadership can correct facts before conclusions harden. Nothing in the final pack should be a surprise on day ten.

What you receive

A leadership decision pack, not a generic audit.

Eight assets, each written to reduce uncertainty, align the leadership team and make the next action easier to approve.

  1. Executive Delivery Constraint Brief

The decision, the evidence behind it and the confidence level, in language a board will follow.

  2. Current-State Delivery Flow Map

Where elapsed time is actually spent between commit and production.

  3. Pipeline and Environment Friction Analysis

Build reliability, wait states, provisioning and the cost of each in engineering hours.

  4. Ownership and Handoff Risk Map

Decision rights, duplicated responsibility and the handoffs that create delay.

  5. DevOps Capacity and Hiring Decision

Whether capacity is genuinely missing, which capability is required and what must change first.

  6. Top Three Constraints and Quick Wins

The highest-impact actions available inside the next thirty days.

  7. 30/60/90-Day Delivery Roadmap

A sequenced plan with owner types, dependencies and measures of success.

  8. Executive Readout and one refinement

A live session with leadership, plus one consolidated pass of factual corrections.

Three ways to engage

Delivery Advisory

£3,500 / month

Standing access once an engagement has completed. One scheduled hour each week plus questions between sessions, for the period when decisions are actually being implemented. Advisory only — no delivery work. Minimum three months, thirty days’ notice, available after an Assessment or Acceleration.

The recommendation is not always “do not hire”.

Two engagements, two different answers. The value is in reaching the right one before the commitment is made.

Fix firstCapacity recovered before recruiting

B2B SaaS · London · ~70 engineers

A five-person platform team appeared understaffed, with two vacancies open and a slipping roadmap.

Evidence showed a large share of platform capacity absorbed by recurring environment requests and manual provisioning. One vacancy was paused, self-service provisioning was prioritised, and the second role was held for re-evaluation after 60 days.

RedefineRight hire, wrong brief

Payments · Reading · ~95 engineers

A generic senior DevOps vacancy had been open and re-advertised across four months without a successful hire.

Interviews and pipeline data showed the gap was developer enablement and platform product ownership, not infrastructure capacity. The role was rewritten around a clear mandate and filled from a materially different candidate pool.

The Decision-Ready Commitment

Evidence before opinion.

Every material finding is tied to delivery data, system evidence, workflow analysis or corroborated stakeholder input. Confirmed findings are stated separately from hypotheses, and the confidence level is given for each.

  • The deliverable guarantee

If an agreed deliverable materially falls short of the statement of work, it is corrected at no additional charge.

  • The access guarantee

If the available evidence and access cannot support a useful assessment, this is raised within the first two working days and prepaid fees covering work not performed are returned.

  • The timing guarantee

If the assessment is not delivered within the ten agreed working days for any reason within ClariFlux’s control, the final invoice stage is reduced by 25%.

ClariFlux
  • 10+ years across DevOps and software delivery
  • AWS and Azure, in production, at scale
  • Kubernetes, Terraform, CI/CD and release management
  • Regulated and high-availability environments
  • Independent of recruiters, vendors and permanent roles

Founder-led delivery

Experienced perspective, without the internal baggage.

ClariFlux is led by its founder, a DevOps and delivery specialist with more than ten years spent inside engineering organisations across cloud platforms, delivery pipelines and platform operations — including regulated financial services and high-availability environments.

Teams closest to a delivery system normalise its workarounds. A newly hired architect will reach the same conclusions eventually, but their first ninety days are spent building context and internal credibility before they can challenge anything. Diagnosis is not a side effect of onboarding here — it is the entire mandate, and it is complete in ten working days.

Every engagement is delivered personally. There is no account manager, no junior consultant running the interviews, and no recruitment, vendor or implementation incentive attached to the recommendation.

Questions leadership asks

Before you book.

Are you trying to stop us hiring?

No. The recommendation is frequently to hire. The purpose is to validate the need, define the capability precisely and make sure the surrounding system allows that person to succeed rather than absorb them into the same friction.

Do you make changes to our production systems?

Not during the assessment. Access is read-only wherever practical. Implementation is deliberately kept separate so that the recommendation carries no delivery incentive.

Can this cover the whole company?

The standard assessment covers one business unit and one principal delivery value stream, with an agreed sample of teams and systems. Broader scope is quoted separately rather than stretched thin.

What if our evidence is incomplete?

The limitation is stated explicitly rather than papered over. If the available access cannot support a useful assessment, that is raised in the first two working days and prepaid fees for work not performed are returned.

How is our data handled?

Access, handling and retention are agreed in the statement of work. Analysis is conducted personally; where software tooling assists with aggregated or anonymised technical data, it is disclosed in advance and no client-identifying material, interview content or personal data is placed into it.

Why only one start date per month?

Every engagement is delivered by one person. Capacity is limited deliberately so that the interview, evidence and reporting standards hold. It is a real constraint rather than a sales device.

What happens after the ten days?

You own the pack and can execute it internally — that is the intended outcome. If you want structured support through the first five weeks of implementation, Delivery Acceleration exists for that and is quoted separately.

One assessment start date per month

Do not hire blind.

Twenty minutes to establish the decision in front of you, the evidence you already hold and whether an assessment is the right instrument. If it is not a fit, you will be told on the call.
